The Serviceplan CMO Barometer reaches the same diagnosis and declares marketing leaders the architects of a new marketing world. Rarely has the industry agreed so fully that one of its most important roles cannot stay as it is.

Was ist gemeint? Am schärfsten formuliert es brand.ai, ein Anbieter eines KI-Betriebssystems fürs Marketing, im Essay „Your CMO's days are numbered". Man sollte wissen, wer da spricht: ein Unternehmen, das die Maschine verkauft, die den Marketer ersetzen soll. Die Beobachtung dahinter trägt dennoch, weil neutrale Zahlen sie stützen. Der Wert wandert von der Person, die die Arbeit macht, zur Person, die das System entwirft, das die Arbeit macht. Kampagnen bauen, Content produzieren, Kanäle bespielen … all das wird durch KI billiger und austauschbarer. Wertvoll bleibt, wer entscheidet, was gebaut wird, und dafür sorgt, dass Marke, Kanäle, Daten, Team und Werkzeuge als ein zusammenhängendes System arbeiten. Wer nur macht, konkurriert künftig mit Maschinen. Wer das System entwirft, führt sie.What does that mean? The sharpest version comes from brand.ai, a vendor of an AI operating system for marketing, in the essay “Your CMO's days are numbered.” It helps to know who is speaking: a company selling the machine that is meant to replace the marketer. The observation underneath still holds, because neutral numbers back it. Value shifts from the person who does the work to the person who designs the system that does the work. Building campaigns, producing content, running channels … all of it becomes cheaper and more interchangeable through AI. What stays valuable is whoever decides what gets built, and makes sure that brand, channels, data, team and tools work as one connected system. Whoever only executes will compete with machines. Whoever designs the system leads them.

Der Druck dahinter ist real. Im aktuellen CMO Barometer rechnet fast ein Drittel der befragten Marketingentscheider:innen mit sinkenden Budgets, und als wichtigste Fähigkeit der Zukunft nennen 45 Prozent Digital- und Technologiekompetenz. Die Botschaft dahinter ist unbequem: Wer den Umbau nicht führt, wird an ihm gemessen.The pressure behind this is real. In the current CMO Barometer, almost a third of the marketing decision-makers surveyed expect shrinking budgets, and 45 percent name digital and technology skills as the most important capability of the future. The message underneath is uncomfortable: whoever does not lead the transformation gets measured against it.

So richtig die Diagnose ist, so eng ist ihr Blickfeld. Die Debatte handelt von Häusern mit Marketingvorstand, Stab und Budgetlinien. Vom Konzern also, in dem ein Stuhl neu zugeschnitten oder wegrationalisiert wird. Selbst dort ist er keine Selbstverständlichkeit: Eine Studie im Journal of the Academy of Marketing Science stuft 54 Prozent der untersuchten CMO-Rollen als strukturell fehlkonstruiert ein, und selbst unter den Fortune 500 haben nur rund zwei Drittel der Unternehmen überhaupt einen unternehmensweiten Marketingchef. Diese Zahlen kommen aus dem Konzern und bleiben dort. In den Mittelstand reicht nur das Muster darunter. Meine Arbeit spielt woanders, und dort stellt sich die Frage noch grundsätzlicher. Wenn der Stuhl im Konzern schon wackelt, ist im Mittelstand oft gar keiner aufgestellt.As right as the diagnosis is, its field of view is narrow. The debate is about houses with a marketing board seat, a staff and budget lines. About the large corporation, then, where a chair gets recut or rationalized away. Even there it is no given: a study in the Journal of the Academy of Marketing Science rates 54 percent of the CMO roles it examined as structurally misdesigned, and even among the Fortune 500 only about two thirds of companies have a company-wide head of marketing at all. These numbers come from the corporate world and stay there. Only the pattern underneath reaches the mid-market. My work plays out elsewhere, and there the question runs deeper still. If the chair already wobbles in the corporation, in the mid-market often none has been set up at all.

Es gibt stattdessen Gewerke. Eine Agentur macht Performance, eine andere pflegt die Website, jemand im Haus bespielt Social Media, der Vertrieb fährt zur Messe. Die Geschäftsführung steuert das Ganze nebenbei, zwischen zwei anderen Verantwortungen. Das ist kein Einzelfall. Es ist das Muster, das ich in einem Unternehmen nach dem anderen sehe. Wer im Mittelstand das Marketing als Ganzes verantwortet, hat niemand belastbar erhoben. Was niemandem ganz gehört, wird selten als Rolle geführt und noch seltener vermessen. Jedes Gewerk arbeitet ordentlich, manche arbeiten sehr gut. Jedes liefert Reports. Aber niemand verantwortet, dass aus den Gewerken ein Gebäude wird. Das Ergebnis kennt jeder Geschäftsführer, der mir gegenübersitzt: Die Kosten steigen, die Wirkung bleibt flach, und auf die Frage, welcher Teil des Marketings profitables Wachstum bringt, gibt es keine Antwort in einem Satz.Instead, there are trades. One agency runs performance, another maintains the website, someone in-house handles social media, sales heads to the trade fair. Management steers the whole thing on the side, between two other responsibilities. This is not an isolated case. It is the pattern I see in one company after another. Who owns marketing as a whole in the mid-market, nobody has reliably established. What belongs to no one entirely is rarely led as a role and even more rarely measured. Every trade works properly, some work very well. Each delivers reports. But no one is accountable for turning the trades into a building. Every managing director who sits across from me knows the result: costs rise, impact stays flat, and to the question of which part of marketing brings profitable growth, there is no answer in a single sentence.

KI macht diese Lücke jeden Monat teurer. Denn KI senkt die Kosten des Outputs, und damit steigt der Preis der fehlenden Richtung: Ein Werkzeug, das zehnmal so viel produziert, produziert auch den Fehler zehnmal so schnell. McKinsey beziffert das Produktivitätspotenzial generativer KI im Marketing auf 5 bis 15 Prozent der Marketingausgaben. Der Hebel ist real, nur wirkt er in beide Richtungen: Ohne verantwortete Richtung skaliert er vor allem Aktivität, nicht Wirkung.AI makes this gap more expensive every month. The lever is real, it just works both ways: without owned direction, it mostly scales activity, not impact.

Ein System, das weiß, worauf es hinarbeitet, muss jemand entwerfen.The tools have long been in the building, the pilots have run, little of it is connected. In recent marketing surveys, missing integration and measurability rank among the biggest hurdles. Production itself hasn't been one for a long time. Systems that know how the work is done can now be bought. A system that knows what it is working toward, someone has to design.

Was der Mittelstand aus der Debatte übernehmen sollte, ist deshalb die Rolle, ohne den Reflex, sofort eine Stelle auszuschreiben. Auch hier sollte man wissen, wer das schreibt: jemand, der diese Rolle auf Zeit verkauft. Lies das Folgende mit dem Misstrauen, das es verdient. Es trägt auch dann, weil die Logik aus der Sache kommt. Architektur ist eine Phasenleistung. Kein Bauherr stellt seinen Architekten fest an: Er braucht ihn intensiv im Entwurf und in der Bauleitung, danach muss das Gebäude ohne ihn tragen. Genau so lässt sich die Funktion besetzen. Jemand findet den Engpass, legt den Bauplan, verpflichtet die Gewerke auf einen Plan und verankert die Entscheidungslogik im Haus, damit keine neue Abhängigkeit entsteht. Ob diese Person am Ende CMO heißt, ist zweitrangig. Dass es sie gibt, ist es nicht.What the mid-market should take from the debate is therefore the role, without the reflex of immediately posting a job. Here too you should know who is writing this: someone who sells this role on a temporary basis. Read what follows with the mistrust it deserves. It holds anyway, because the logic comes from the matter itself. Architecture is a phased service. No client keeps their architect on permanent staff: they need them intensely in the design and during construction, after that the building has to stand without them. That is exactly how the function can be filled. Someone finds the bottleneck, lays the blueprint, commits the trades to one plan and anchors the decision logic inside the company, so that no new dependency arises. Whether this person ends up being called CMO is secondary. That they exist is not.

Weil die Architektenrolle dort häufig gar nicht existiert. Marketing liegt verteilt auf Agenturen, einzelne Mitarbeitende und die Geschäftsführung nebenbei. Die Symptome der Debatte treten trotzdem auf: steigende Kosten bei flacher Wirkung, unverbundene Werkzeuge, Reporting ohne Ergebnisverantwortung. The symptoms from the debate show up anyway: rising costs with flat impact, unconnected tools, reporting without accountability for results. What's missing is the person whose role you could recut.
